Case Study

Accelerating COSCO Pakistan’s Operational Excellence via AI Readiness Assessment

Client
Overview

COSCO Shipping Lines Pakistan (Pvt.) Ltd. is the Pakistani subsidiary and general agent of the global COSCO Shipping Lines, with its head office in Karachi and branch operations across major Pakistani cities.
As a key player in container shipping, logistics, and freight forwarding in Pakistan, COSCO Pakistan handles import/export container traffic, inland logistics, and customer service operations. Given rising competition, fluctuating global trade patterns, and digital disruption in shipping, COSCO Pakistan sought to assess its AI readiness to unlock efficiency, predictive insights, and smarter decision-making across its operations.

Challenges

Even with established shipping systems and digital platforms (e.g. cargo tracking, e-services), COSCO Pakistan faced several challenges inhibiting large-scale AI adoption:

  • Dispersed & Legacy Data Systems: Data from vessel tracking, port operations, inland transport, customer bookings, and finance were siloed in multiple systems, lacking unified integration.
  • Limited Predictive Capability: Operations were mostly reactive delays, congestion, equipment faults, or route disruptions often triggered surprises rather than being predicted.
  • Underutilized IoT & Sensor Data: Assets (containers, vehicles, port equipment) had limited instrumentation or their data streams were not yet connected into analytics pipelines.
  • Operational Inefficiencies: Manual route planning, container repositioning, depot allocation, and scheduling led to suboptimal asset utilization and increased costs.
  • Awareness & Governance Gaps: Leadership and operational teams had limited exposure to how AI could be embedded in their daily workflows; no formal governance or review structures existed for intelligent automation initiatives.
  • Risk & Compliance Concerns: Given the critical nature of shipping operations (delays, damage, regulatory constraints, safety, liability), there was a need for rigorous evaluation of model risk, data quality, and error control.

COSCO Pakistan sought a structured AI Readiness Assessment to understand where they stood, where to invest first, and how to scale AI adoption reliably.

Solution

Diagnal3 was engaged to carry out a comprehensive AI Readiness Assessment for COSCO Pakistan, evaluating maturity across People, Process, Technology, and Data dimensions and producing a practical roadmap for intelligent operations.

Executive & Functional Alignment Workshops

Convened leadership from operations, logistics, port liaison, customer service, IT, and finance to align on strategic priorities, pain points (e.g. route delays, container dwell time, fleet utilization), and the role of AI in enhancing competitive edge.

Capability & Maturity Assessment

Employed Diagnal3’s proprietary assessment framework over ~50+ criteria, evaluating data integration, infrastructure readiness (cloud, streaming, edge), model management capacity, team skills, automation maturity, and risk controls.

Use Case Discovery & Prioritization

Identified and scored 12–15 high-potential AI use cases, such as:

  • Predictive container dwell-time forecasting (anticipate delays)
  • Dynamic route optimization (sea + inland transport)
  • Equipment and vehicle predictive maintenance (yard cranes, trucks)
  • Anomaly detection in shipments (e.g. theft, damage)
  • Demand forecasting per route / lane
  •

Roadmap & Governance Blueprint

Delivered a 24-month phased AI adoption roadmap, including pilot launches, scaling strategy, data platform architecture, governance structure (steering committee, model review board, risk control), KPI definitions, organizational change plan, and monitoring & feedback loops.
